How to Give Useful Feedback to Your Engineering Team

A practical guide for non-technical founders on how to give feedback that engineers can act on — without overstepping into technical decisions, undermining trust, or being so deferential that nothing changes.

Non-technical founders tend to fail at feedback in one of two directions.

The first is excessive deference: "You're the expert — I'll leave it to you." This sounds collaborative but usually means problems don't get raised until they've compounded, engineers feel like they're operating without accountability, and you as a founder lose visibility into your own product.

The second is vague pressure: "This doesn't feel right" or "we need to move faster." These observations may be accurate but they're not actionable. They create anxiety without direction, and they erode trust with a team that wants specific, useful input — not generalized dissatisfaction.

Both patterns come from the same root cause: not knowing what's yours to assess and what isn't.

What's yours to assess — and what isn't

The most important thing to understand about giving feedback to an engineering team is that your job is to own the product layer, not the technical layer.

You own:

  • Whether the product does what users need
  • Whether the experience is clear, correct, and trustworthy
  • Whether the pace of shipping matches your business needs
  • Whether the scope you agreed on was delivered
  • Whether something a user encounters is a bug or a feature gap

You don't own:

  • How the code is structured internally
  • Which framework or library was chosen for a given task
  • Whether the database query is efficient
  • How many tests were written
  • Whether the developer's approach to a problem was "right"

The moment you give feedback on the technical layer — "you should refactor this function," "I read that we should use a different approach" — you've stepped into a domain where your input is likely not useful and may be actively harmful. Engineers who receive technical prescriptions from non-technical founders spend energy managing those prescriptions rather than building good software.

Feedback stays powerful when it stays in your lane. And your lane is substantial.

Outcome-based feedback: the framework that actually lands

The most effective feedback structure for non-technical founders is outcome-based: describe the gap between what you observed and what you expected, without prescribing a solution.

The format: "[Situation] I expected [X]. What I saw was [Y]. The impact is [Z]."

Examples in practice:

  • "When I tested the checkout flow this morning, I expected to receive a confirmation email immediately after completing a payment. I didn't receive one. If this is happening for real users, we're creating anxiety about whether the order went through."
  • "I reviewed the onboarding flow on mobile. I expected first-time users to be able to set up their profile without needing to navigate away. At step 3, the form disappears and they have to re-enter from the start. I think this is causing drop-off."
  • "We scoped this sprint to have the search feature functional and testable by Friday. It's Monday and it's not yet in staging. The impact is that we're now three days behind on something we committed to a customer."

Notice what these examples share: they describe specific, observable behavior; they don't assert a cause; they connect the observation to a business or user impact; and they don't tell the engineer what to do about it.

This gives engineers the information they need to investigate and fix — which is their job — while making sure you've clearly communicated the problem that matters to you.

Product feedback vs. technical feedback: know the line

There's a boundary non-technical founders cross more often than they realize.

"The page is slow and users are bouncing" "You need to add a caching layer"
"This feature breaks when a user submits twice" "There's a race condition in your API handler"
"The error message doesn't tell the user what to do next" "The error handling logic needs refactoring"
"We committed to 3 features this sprint and shipped 1" "You should be using a faster framework"

You can observe the left column clearly without reading code. The right column requires technical context you don't have, and offering it as feedback puts you in the position of giving potentially incorrect technical advice.

If something from the left column keeps recurring — the page is always slow, errors are always unhelpful, estimates are always missed — that's when you have a process or quality conversation, not a technical prescription.

How to give feedback on speed without micromanaging

Speed feedback is the most delicate category for non-technical founders, because the threshold between "this is taking longer than it should" and "I'm right that this was always going to take this long" is genuinely uncertain.

Three principles:

Base feedback on patterns, not individual instances. One estimate that runs long is normal — software estimation is hard. Three consecutive sprints where delivery consistently undershoots commitment is a pattern worth discussing. Giving speed feedback on a single missed estimate usually just creates pressure that produces shortcuts.

Ask before asserting. "We're three days behind on the search feature — can you tell me what happened?" gathers information. "We need to be faster" applies pressure without gathering information. The first is more likely to reveal whether the delay is due to unexpected complexity, shifting scope, a resourcing problem, or something else entirely — all of which require different responses.

Connect speed to concrete outcomes. "We're behind on this feature and I need to know if we can hit the customer demo date" is more useful than ambient urgency. Specific deadlines with specific consequences give engineers the context to make trade-off decisions — do they cut scope, put in extra hours this week, communicate to the customer, or escalate a blocker?

What to do when you suspect quality is bad but can't read the code

This is one of the most uncomfortable situations for a non-technical founder: a nagging sense that something is wrong with the codebase without being able to articulate why.

The signals that warrant attention even without reading code:

  • Bugs that recur. The same issue keeps reappearing after being marked fixed. This usually means the fix addressed the symptom rather than the cause.
  • Disproportionate estimates. New features that seem simple take much longer than you'd expect. This sometimes reflects poor estimation; it sometimes reflects a codebase that's difficult to work in.
  • Increasing fragility. Changes to one part of the product keep breaking unrelated parts. This is a structural signal that the system doesn't have clear boundaries between components.
  • Slow deploys. Features take days to get to production after they're built. This can indicate a complicated deployment process, excessive manual testing, or fear of releasing.

If you see these patterns, the right response is proxy questions:

  • "When we add a feature, it often seems to break something else. Is the current codebase something you'd describe as easy to change?"
  • "I notice the same bug types keep recurring. Are there structural reasons for that?"
  • "If we needed to bring another developer on, how long would it take them to understand the codebase?"

These questions invite your engineer to be honest about technical health without you having to diagnose it yourself. A developer who answers honestly is giving you useful information. One who is consistently reassuring despite persistent problems is a different conversation.

If you've asked these questions and you're still concerned, bring in a technical advisor for a one-time code review. This is not a betrayal of trust — frame it as due diligence that any investor will eventually ask for anyway.

How to handle "that's not possible" pushback

When an engineer says something isn't possible, there are three distinct situations:

Situation 1: It genuinely isn't possible with current infrastructure. Some product requests genuinely require rebuilding something foundational. "Can we support 1M concurrent users next month?" may not be possible without significant infrastructure work. This is legitimate pushback.

Situation 2: It's possible but not within the current sprint's constraints. The feature is feasible but requires more time than the sprint window allows. This is a scope and prioritization conversation, not a permanent "no."

Situation 3: The engineer believes it's not worth building this way. They have a technical objection to the approach — your solution would create technical debt, it conflicts with the existing architecture, or there's a better way they'd like to propose.

The question that distinguishes all three: "What would it take to make this possible?"

If the answer is "we'd need to rebuild the data model, which is 6 weeks of work," you have situation 1. If it's "it's possible, just not in this sprint," you have situation 2. If it's "it's possible but I think we should consider doing it this other way," you have situation 3.

Situation 3 is actually the best outcome — it means your engineer is thinking about the system, not just executing your instructions. Engage with the alternative they're proposing. If it achieves the same product goal, the technical implementation is their call.

The feedback structures that damage engineering relationships

Three patterns non-technical founders fall into that gradually erode the relationship:

The public correction. Giving feedback about a developer's work in front of others — in a team meeting, on Slack in a group channel, in a recorded demo — puts them in a defensive position. Substantive feedback about quality, speed, or approach should be one-on-one.

The retroactive scope expansion. Something gets built. You look at it and decide it needs more. You give feedback that essentially says "this isn't done" — but what you built into your feedback is new scope, not a gap in the original scope. When engineers can't tell the difference between "this doesn't match what we agreed" and "you agreed to this but I want more," trust erodes quickly. Before giving completion feedback, check your original requirements.

The absence of positive feedback. Non-technical founders often forget to acknowledge when things go well — partly because good work doesn't create a problem to solve, and partly because there's always more to do. A team that only hears feedback when something is wrong starts to feel like the standard is infinity and the ceiling is invisible. Specific positive feedback — "the search feature shipped clean, no bugs reported in the first week, and users are using it more than I expected" — is motivating and calibrates what "good" actually looks like in your context.

What good feedback looks like in practice

Here is a comparison of feedback that doesn't land and feedback that does, for the same situation:

Situation: A feature was supposed to ship on Thursday. It's Friday and it's in staging but broken.

Not useful: "Why isn't this done? We really need to move faster."

Useful: "The feature is in staging but the form validation is broken — submitting with an empty field produces a 500 error instead of an inline message. We committed to having this ready by Thursday for the demo tomorrow. What's needed to get it stable by end of day?"

The second version: identifies a specific bug; connects it to a real deadline and consequence; asks a question rather than asserting blame; and gives the engineer something concrete to work toward.

How do I tell my engineers something is wrong if I can't read the code?
You don't need to read the code to identify that something is wrong — you need to describe the gap between what you expected and what you observed. 'The checkout flow breaks when a user navigates back from the payment screen' is specific, actionable feedback that doesn't require you to know how it's built. What you're describing is behavior, not code. The engineer's job is to figure out what in the code is causing that behavior. Giving precise observations about what the product does (and doesn't do) is the most useful contribution a non-technical founder can make in a feedback session.
What should I do if my engineers keep saying 'that's not possible'?
First, separate technical impossibility from implementation complexity. Very few things are genuinely impossible — most 'not possible' responses mean 'not possible given our current architecture,' 'not possible in the time we have,' or 'not possible without trade-offs I think aren't worth it.' Ask: 'What would it take to make this possible?' This reframes the conversation and usually produces a useful answer. If the answer is 'six months of rebuilding the core system,' that's valuable information that helps you decide whether to push or accept the constraint. If the answer repeatedly contains no explanation, that's a different problem to address directly.
How do I give feedback on speed without micromanaging?
Focus on pattern and impact, not activity. 'I notice we've missed the last three sprint commitments — can we talk about what's driving that?' is different from 'why aren't you working faster?' The first is feedback about a business-relevant pattern; the second is pressure without information. And when you raise it, ask first before asserting: 'We committed to shipping the onboarding flow this sprint and it's not done — what got in the way?' creates a conversation; 'we need to move faster' creates resentment.
